A unique way to implement cosmetics could be through temporary ones that rewards the player based on their actions within that single game.
Combo kills/Combo Killstreak:
When two heroes on the same team kill an enemy (=1 kill, 1 assist) together alone (no damage from other teammates), they get a "combo kill".
Alternatively, when 2 heroes on the same team get four kills together alone (no damage from other teammates) they get a "combo killstreak".
Depending on who the heroes are, they can gain temporary cosmetics or effects that relate back to canon interactions with each other. Additionally, a unique voice line or conversation could play.
Players can disable the cosmetic/effects for their own hero (universal), or disable it (locally) for the entire lobby. If the settings were to be even more customisable, a player can disable a specific cosmetic from a combo/domination, but allow others.
Examples:
Domination:
(Such as in TF2) A Domination is a reward granted to players who kill one particular opponent four times without said opponent killing or assisting in a kill against the player in the process.
Depending on the heroes involved, a unique voice line plays or potentially a unique cosmetic or effect is given to the Dominator. If the player kills their Dominator, they are no longer Dominated and the ex-Dominator loses any unique cosmetic/effect that they earned for their domination.
Examples:
Out of matches, the player can track how many of these cosmetic/effects they have unlocked and be able to equip them freely in the lobby or in sandbox. This could also entice players to try out different heroes or different lane combinations rather than sticking to one or just a few heroes.
Combo killstreaks and domination lines would be another way to get a better read on certain relationships between heroes outside of the occasional laning openers.

Examples:
- Rem and Infernus: swap hats (based on conversation 1 / conversation 2)
- Lash and Vyper (or anyone could fit this really): the other hero gains lash's sparkle effect, and Lash gets double the amount of sparkles
- Abrams and Infernus: holds a drink in their free hand (based on conversation 1)
- Sinclair and anyone: wears bunny ears or his top hat
- Pocket and Rem: one of the little helpers turns into a frog, and one of pockets frogs turn into a little helper

Examples:
- Drifter Dominates Paradox: Drifter wears Paradox's jacket (and if the victim also changes, she could be missing her jacket. during this) (based on conversation 2)
- Rem Dominates Silver: Rem wears Silvers jacket as a blanket, or it replaces Rem's pillow (and Silver could lose it). (based on conversation 1)
- Lash Dominates Bebop, or vice versa: Unique voice lines based on their beef
